Questline
A multi-tenant project and engineering management platform: requirements traced through implementation, review and QA; workflows with enforced quality gates; dynamic scoped permissions; and gamification and analytics designed to support people rather than surveil them.
The problem
Most project tools track tickets, not outcomes. Requirements drift from the work that implemented them, quality gates are honour-system, and gamification usually rewards activity, which teams quickly learn to game.
Approach
I built Questline around verified events. A requirement links to the work and tests that cover it, and the link goes stale when the requirement changes. Releases pass quality gates that are evaluated live and explained. XP comes only from outcomes that were actually verified, recorded in an immutable ledger with reversals when work is reopened.
Architecture
A pnpm and Turborepo monorepo: a Next.js 16 web app, a NestJS 12 API plus a separate BullMQ worker, and shared packages for Zod contracts, the permission catalog and the Prisma schema. PostgreSQL 17 with full-text search, Redis for rate limiting and queues, Socket.IO for live updates, and signature-verified, replay-safe GitHub webhooks.
Features
- Dynamic RBAC with organization, team and project scopes and anti-escalation rules
- Workflows with review and QA gates, separation of duties and WIP limits
- Requirements with immutable revisions and traceability that goes stale on change
- Test management: versioned cases, pinned runs, append-only results and coverage
- Releases with live, explained quality gates
- Immutable XP ledger, achievements, role-fair leaderboards and seasons
- Monte Carlo delivery forecasts, flow metrics and capacity planning
- Kanban, backlog, timeline with dependencies, command palette and built-in chat
Stack
Next.js 16, React 19, NestJS 12, TypeScript, PostgreSQL 17, Prisma 7, Redis, BullMQ, Socket.IO, Turborepo, Vitest
Results
- Roadmap phases 0–7 implemented and tested
- Security hardening, monitoring, backup drills, load testing and an accessibility audit done
“Gamification only works when it can't be gamed. Tying every point to a verified, reversible event made the fun parts trustworthy, and the analytics honest enough to forecast from.”
